Menu engineering compares each item to the rest of the menu on two axes: how often it sells (menu mix from units) and how much it contributes per plate (CM dollars). Popularity uses unit mix, not revenue dollars, so a high-ticket item can't mask weak plate velocity. The popularity cutoff follows Kasavana and Smith: 70% of equal share. On a four-item menu, equal share is 25%, so the cutoff is 17.5%. Average contribution margin is the simple mean of item CM dollars, not weighted by sales. That unweighted average is the standard teaching method for the matrix. Each item lands in Star, Plow Horse, Puzzle, or Dog based on whether it clears both cutoffs. Profit rank sorts by total profit contribution first, then mix, then name. The headline benchmark looks at how much profit Stars deliver versus Dogs for the whole menu. This tool uses plate food cost for speed. It doesn't replace Contribution Margin when you need labor, packaging, or delivery in CM, Menu Price when you're setting list from a food cost target, Markup when you're building price from cost, or Profit Margin when you need a full cost stack.

Pasta sells at $16 with $4 food cost, but you override CM to $9 (instead of $12) after packaging and variable labor. Soup uses price minus food cost ($7). Average CM becomes $8.
Four dishes share the same $24 price, $6 food cost, and 25 units each. Every item clears both cutoffs, so all four classify as Stars and the menu status is Excellent.
Tacos at $12.50 / $3.75 food cost / 33 units (CM $8.75, profit $288.75) outrank Quesadilla at $14.25 / $4.10 / 27 units (CM $10.15, profit $274.05). Average CM is $9.45.
High Profit (CM $22 × 20 units = $440) ranks first, Mid Profit (CM $12 × 15 = $180) second, and Low Profit (CM $6 × 10 = $60) third, even when unit mix differs.
Build one consistent menu set, run the matrix, then act on class and profit rank together.
Pull selling price, current plate food cost, and units sold for each item from the same week or month. Mixing a promo week with a normal week will misclassify items.
Add a row per dish or drink with name, selling price, food cost, units sold, and optional category. Leave contribution margin blank unless you already calculated CM with variable costs elsewhere.
Note the 70% equal-share popularity cutoff and the unweighted average CM dollars. These two lines define high versus low on the matrix.

This is a portfolio view of your menu. One item's CM is not the whole story until you see mix and class together.
Stars sell well and contribute. Plow Horses sell but don't contribute enough. Puzzles contribute but don't move. Dogs do neither. That's the standard Kasavana and Smith matrix most operators mean by menu engineering.
Menu mix % is units sold divided by total units. High popularity means at or above 70% of equal share (for four items, that's 17.5%, not 25%). A dish can feel popular in the dining room and still be low mix if another item dominates counts.
High contribution means the item's CM $ is at or above the unweighted average CM $ across the items you entered. It's a relative score within this menu set, not an industry law.
Food cost on the plate builds CM here. It does not replace Contribution Margin (variable labor, packaging, delivery), Menu Price (target food cost %), Markup (cost multiple), or Profit Margin (full cost stack). Use those when the decision needs more than plate CM.
Run the matrix on a real sales period, not a guess at the bar.
Use the same week or month for units sold and the food cost snapshot you trust. Mixing a slow January with summer plate costs skews the classes.
Include garnish, sauce, and bread in food cost so CM reflects what leaves the kitchen.
Stars get placement. Puzzles get marketing. Plow Horses get price or portion work. Dogs get removed or rebuilt.
A new price or portion changes both CM and mix. Reclassify after one full cycle of sales.
When delivery or labor matters on a dish, open Contribution Margin for that item before you promote it from Puzzle to Star.
The matrix is simple. The data feeding it often isn't.
Equal share is 25% per item. High popularity starts at 70% of that (17.5%). Don't label a 20% mix item a Dog for popularity alone.
This tool expects plate food cost for CM. Loading labor into food cost double-counts when you later open labor tools.
Low mix and low CM items steal attention from Stars. Demote Dogs even if the line likes cooking them.
Puzzles already have margin. Try placement and server language before you cut price.

Rename it, photograph it, move it on the menu, and train servers to suggest it. The margin is already there; mix is the gap.
Most Dogs should go or get rebuilt. Keep one only if it anchors a combo you cannot split yet, and set a date to revisit.
