Formula
Per item:
  Contribution Margin $ = override, or Selling Price − Food Cost
  Contribution Margin % = (CM $ ÷ Selling Price) × 100
  Revenue = Selling Price × Units Sold
  Food Cost $ (period) = Food Cost × Units Sold
  Food Cost % = (Food Cost ÷ Selling Price) × 100

  Menu Mix % = (Units Sold ÷ Total Units) × 100
  Average Popularity threshold = 0.7 × (100 ÷ N)
  Average Contribution Margin = (Σ Item CM $) ÷ N

Classification:
  High popularity: Menu Mix % ≥ Average Popularity threshold
  High CM: Item CM $ ≥ Average Contribution Margin
  Star = high popularity + high CM
  Plow Horse = high popularity + low CM
  Puzzle = low popularity + high CM
  Dog = low popularity + low CM

Ranking: profit contribution descending, then menu mix %, then name.

Overall menu benchmark (Star vs Dog profit share):
  Excellent: Star profit share ≥ 40% and Dog profit share ≤ 15%
  Good: Star ≥ 30% and Dog ≤ 25%
  Average: Star ≥ 20%
  Low: Star ≥ 10%
  Critical: otherwise

What it means

Menu engineering compares each item to the rest of the menu on two axes: how often it sells (menu mix from units) and how much it contributes per plate (CM dollars). Popularity uses unit mix, not revenue dollars, so a high-ticket item can't mask weak plate velocity. The popularity cutoff follows Kasavana and Smith: 70% of equal share. On a four-item menu, equal share is 25%, so the cutoff is 17.5%. Average contribution margin is the simple mean of item CM dollars, not weighted by sales. That unweighted average is the standard teaching method for the matrix. Each item lands in Star, Plow Horse, Puzzle, or Dog based on whether it clears both cutoffs. Profit rank sorts by total profit contribution first, then mix, then name. The headline benchmark looks at how much profit Stars deliver versus Dogs for the whole menu. This tool uses plate food cost for speed. It doesn't replace Contribution Margin when you need labor, packaging, or delivery in CM, Menu Price when you're setting list from a food cost target, Markup when you're building price from cost, or Profit Margin when you need a full cost stack.

  • Food cost is plate food cost unless you enter a CM override.
  • Popularity is based on unit menu mix, not revenue share or guest surveys.

  • Not a substitute for Contribution Margin when variable labor, packaging, or delivery belong in CM.
  • Not food-cost menu pricing. Use Menu Price to set list from a target food cost percentage.
  • Not markup from cost. Use Markup to build or audit price from item cost.

Assumptions

  • Average CM is unweighted across items in the set.
  • Manual entry is the live mode for this release.

Limitations

  • Not full-stack profit margin. Use Profit Margin when several expense lines drive the decision.
  • Doesn't model guest preference surveys, combo attach rates, or LTO halo effects.
  • CSV import is reserved for a future release and isn't available in this version.

How to use the restaurant menu engineering calculator

Build one consistent menu set, run the matrix, then act on class and profit rank together.

  1. Gather one period of menu data

    Pull selling price, current plate food cost, and units sold for each item from the same week or month. Mixing a promo week with a normal week will misclassify items.

  2. Enter each menu item manually

    Add a row per dish or drink with name, selling price, food cost, units sold, and optional category. Leave contribution margin blank unless you already calculated CM with variable costs elsewhere.

  3. Review popularity cutoff and average CM

    Note the 70% equal-share popularity cutoff and the unweighted average CM dollars. These two lines define high versus low on the matrix.

  4. Read the four-quadrant classifications

    Check whether each item is a Star, Plow Horse, Puzzle, or Dog. Read profit rank beside class so a popular thin item doesn't hide a quiet high-margin plate.

  5. Act on benchmark status and item actions

    Use the overall Star versus Dog profit share benchmark to judge menu health. Follow the pricing, marketing, and placement actions on each row before you reprint or relaunch the menu.

How to read menu engineering results

This is a portfolio view of your menu. One item's CM is not the whole story until you see mix and class together.

  • Start with the four quadrants

    Stars sell well and contribute. Plow Horses sell but don't contribute enough. Puzzles contribute but don't move. Dogs do neither. That's the standard Kasavana and Smith matrix most operators mean by menu engineering.

  • Popularity uses menu mix, not guest surveys

    Menu mix % is units sold divided by total units. High popularity means at or above 70% of equal share (for four items, that's 17.5%, not 25%). A dish can feel popular in the dining room and still be low mix if another item dominates counts.

  • Contribution uses a menu average

    High contribution means the item's CM $ is at or above the unweighted average CM $ across the items you entered. It's a relative score within this menu set, not an industry law.

  • This is not markup or full margin

    Food cost on the plate builds CM here. It does not replace Contribution Margin (variable labor, packaging, delivery), Menu Price (target food cost %), Markup (cost multiple), or Profit Margin (full cost stack). Use those when the decision needs more than plate CM.

Best practices for menu engineering

Run the matrix on a real sales period, not a guess at the bar.

  • Align price, cost, and units to one period

    Use the same week or month for units sold and the food cost snapshot you trust. Mixing a slow January with summer plate costs skews the classes.

  • Cost the plate, not just the protein

    Include garnish, sauce, and bread in food cost so CM reflects what leaves the kitchen.

  • Give each class a different playbook

    Stars get placement. Puzzles get marketing. Plow Horses get price or portion work. Dogs get removed or rebuilt.

  • Re-run after menu changes

    A new price or portion changes both CM and mix. Reclassify after one full cycle of sales.

  • Pair with contribution margin on borderline items

    When delivery or labor matters on a dish, open Contribution Margin for that item before you promote it from Puzzle to Star.

Common menu engineering mistakes

The matrix is simple. The data feeding it often isn't.

  • Expecting 50% mix on a four-item menu

    Equal share is 25% per item. High popularity starts at 70% of that (17.5%). Don't label a 20% mix item a Dog for popularity alone.

  • Using prime cost in the food cost field

    This tool expects plate food cost for CM. Loading labor into food cost double-counts when you later open labor tools.

  • Featuring Dogs because they're easy to prep

    Low mix and low CM items steal attention from Stars. Demote Dogs even if the line likes cooking them.

  • Discounting Puzzles before marketing them

    Puzzles already have margin. Try placement and server language before you cut price.

  • Running the matrix on two items

    The math works, but the story is thin. Include your real sellers and laggards for a useful cutoff.

  • What is a Star on a restaurant menu?

    A Star is high menu mix and high contribution margin relative to the other items in your set. It sells and it pays.

  • What should I do with a Plow Horse?

    Guests already choose it, so focus on CM: trim portion, renegotiate specs, or raise price in small steps. Don't bury it; fix the economics.

  • How do I fix a Puzzle item?

    Rename it, photograph it, move it on the menu, and train servers to suggest it. The margin is already there; mix is the gap.

  • Should I delete every Dog?

    Most Dogs should go or get rebuilt. Keep one only if it anchors a combo you cannot split yet, and set a date to revisit.

  • What sales period should I use?

    A full month is common. Avoid partial weeks unless that's all you have; seasonality matters.

  • Should drinks be in the same matrix as food?

    You can mix them if margins are comparable. Many operators run a separate beverage matrix because CM $ and mix scales differ.

  • What if an item sold zero units?

    It will show 0% mix and classify as low popularity. That's accurate. Remove dead items or accept they're not part of the current mix.

  • When should I override contribution margin?

    When you've already calculated CM with packaging or delivery in another sheet and want that number here instead of price minus plate cost.

  • How often should I rerun menu engineering?

    Quarterly is a good default. Rerun sooner after a price change, a new competitor, or a big shift in delivery mix.

  • Why rank by profit contribution?

    Mix tells you popularity. CM $ times units tells you who actually pays the rent. Ranking surfaces where to focus first.

  • Does menu engineering replace break-even analysis?

    No. Break-even still tells you volume against fixed costs. Menu engineering tells you which items deserve the spotlight.
